@marty flipping the led didn't work. The esp froze on boot but without garbage on serial. So I used a transistor for switching the led. Works fine.

Flipping the LED did work for me. But a transistor switch is a good idea.
Did you control the transistor with GPIO0?
I've been hesitant to use GPIO0 for anything. I would imagine you would have a similar problem with GPIO0 as with GPIO2. If it detects a low logic level at turn-on, it will go into programming mode.
